The context
A document management platform at end of life: 500 million documents to migrate, licence costs that had become unsustainable, and a project run jointly by two organisations (La Banque Postale and Caisse des Dépôts). When I joined, the project was late enough to threaten the delivery trajectory.
My mission
Take over steering, secure the migration with no loss and no compliance gap, drastically reduce total cost of ownership, and make two organisations with distinct processes work together.
What I put in place
- Redesign of the technical platform to move away from costly proprietary licences
- Steering the migration of 500 million documents with GDPR compliance under control
- Elasticsearch integration for indexing and advanced search
- Organising and running cross-organisation steering committees (LBP ↔ CDC)
- Implementation of the Disaster Recovery Plan for critical operations continuity
- Steering developments and integrations via API (Java)
- Training and supporting teams in adopting the solution
